We spent a lot of time “pre-potty training” before launching into it - also got #2 on the way so needed it to click really.
It was just a good few months of building up to it. Making sure they joined us in the bathroom at home and in places we go regularly to demystify them. Lots of reading books about it, talking about bodily functions & body parts so they are familiar with the vocab even if they aren’t using it themselves, and plenty of time spent on the parts of using the potty/toilet that aren’t the main event - undressing, flushing, washing hands - otherwise that’s all new at the same time and it gets a bit much.
Then for a few weeks he was still in nappies, but we’d get him up and undressed the minute his eyes pinged open and have him on the potty for a morning wee. Built up a positive association which was helpful for when I had a few days off and we went cold turkey.
